How Much Sourdough Starter Should You Use?

Most recipes bury the answer in a footnote — "add a cup of starter" — as if the amount were a rounding error. It isn't. The amount of starter you add relative to the flour in your dough, usually called the inoculation, is one of the most overlooked variables in sourdough baking, and changing it changes your entire schedule, not just how sour the loaf tastes.

What "How Much Starter" Actually Means

"A cup of starter" tells you almost nothing useful, because a cup of a 100%-hydration starter and a cup of a 50%-hydration stiff starter contain different amounts of actual flour and water — and a cup measured after the starter has risen and gone bubbly is not the same mass as a cup measured right after feeding. The only way to talk about starter amount precisely is as a percentage of the flour weight in your final dough. This is called baker's percentage, and it's the same system professional bakeries use for every ingredient.

Here's a worked example. Say your final dough uses 500g of flour. You add 100g of a starter that is itself at 100% hydration (equal parts flour and water by weight). That 100g of starter is roughly 50g flour and 50g water. Your inoculation is the starter weight divided by the dough's flour weight: 100 ÷ 500 = 0.20, or 20%. That 20% figure — not "a cup," not "a big spoonful" — is what actually determines how your dough behaves.

Note that the flour and water inside the starter itself technically also count toward your dough's total flour and total hydration — most home bakers ignore this at low-to-medium inoculation because the effect is small, but at 25–30%+ it starts to matter, especially for hydration math. If precision matters to your recipe, subtract the starter's flour and water from your final flour and water targets before mixing.

The formula: Inoculation % = (starter weight ÷ flour weight in the dough) × 100. A 500g-flour dough with 100g of starter is 20% inoculation. Double the starter to 200g and you're at 40% — a very different dough, even though the flour and water in the recipe haven't changed.

Why does this number matter more than almost anything else in the recipe? Because inoculation percentage directly sets the size of the yeast and bacteria population you're introducing at the start of bulk fermentation. A bigger population needs less time to consume the available sugars and produce enough gas and acid to finish the ferment. A smaller population needs more time to reach the same point. Everything else in the recipe — hydration, flour type, salt — affects fermentation too, but inoculation is usually the single biggest lever you control directly at mix time.

Small Amount (Roughly 5–10% of Flour Weight)

At the low end, you're adding a small amount of starter relative to the dough. Fermentation is slow — bulk can easily run 8 to 14 hours or more, depending on temperature. The trade-off is flavor and flexibility: a long, slow ferment tends to produce a milder, more complex flavor than a fast one, and the long timeline gives you room to stretch bulk fermentation overnight or across a full day without babysitting it.

The catch is precision at the margins. When you're only adding a small seed of starter, the health and strength of that starter matters more, not less. A weak or sluggish starter at 5% inoculation might barely get the dough moving at all, and a schedule built around "8 hours" can easily become 12 or 16 if your starter isn't at full strength. The smallest amounts have the widest error margin — a 20% swing in starter activity barely shows up at 20% inoculation, but it can double or triple your wait at 5%.

Small inoculations are the go-to choice for bakers who want to fit sourdough around a work schedule rather than the other way around. Mix the dough at night with 5–8% starter, refrigerate or leave it at cool room temperature, and it's ready to shape the next morning without needing to be awake at 2am to catch the end of bulk fermentation.

Medium Amount (Roughly 15–20%)

This is the range you'll see in most published recipes, and for good reason — it's a reasonably predictable middle ground. Bulk fermentation in this range typically runs 4 to 8 hours depending on temperature, which fits a normal day: feed the starter in the morning, mix in the afternoon, bake in the evening, or something close to it. For most home bakers without a strong reason to go faster or slower, this is the sensible default.

It's also the easiest range to troubleshoot in, because so many published recipes, forum threads, and troubleshooting guides assume it. If your dough is behaving strangely and you're not sure why, sitting in the 15–20% range removes one more variable from the list of possible causes.

Large Amount (Roughly 25–30%+)

At the high end, fermentation speeds up considerably — useful if you're short on time, or if your kitchen runs cold and you need the extra boost just to get a normal bulk length in a single afternoon. But a larger amount of starter also means you're adding more of that starter's own acidity directly into the dough, which pushes the flavor tangier than the same recipe at 15%.

The bigger issue is timing risk. With everything moving faster, the window between "ready" and "over-fermented" gets compressed along with the rest of the schedule. There's less time to notice you've drifted past the ideal point and less room to recover if you do — a dough you'd normally check on every hour at 15% inoculation might need checking every 15–20 minutes at 30%. A large inoculation isn't a safer, more forgiving choice — it's the opposite: it trades margin for speed.

Common misconception: More starter is not "safer." A bigger inoculation narrows your usable window, because everything about the fermentation moves faster — including the point where it goes too far. A dough at 30% inoculation can swing from perfect to overproofed in a fraction of the time it takes at 15%.

How to Actually Choose an Amount

Work backward from two things: how much time you actually have, and how sour you want the final bread. If you need bread ready in a short window or your kitchen is cold, lean toward a larger amount. If you're building an overnight or all-day schedule and want a milder flavor, lean small. If you just want something dependable without much thought, the medium range is the right default.

It also helps to think about the amount alongside your baking calendar rather than in isolation. A baker who bakes once a week on a fixed weekend schedule can afford to standardize on one inoculation percentage and just adjust feed timing around it. A baker whose free time shifts week to week benefits more from treating inoculation as a dial — reaching for a smaller amount on a slow week and a larger one when the schedule is tight.

The relationship between inoculation amount and fermentation time isn't linear, and temperature interacts with it in ways that are easy to get wrong by feel alone — the same 20% inoculation can take twice as long in a cold kitchen as a warm one.
